ABOUT WEAVER
AI Has No Scoreboard. Weaver Just Built One.
Production AI for the businesses that power America — while no human is left behind.
95% of AI programs fail to deliver measurable value (MIT NANDA, 2025). Not because the technology is weak. Because no one knows if it's actually working.
For twenty-five years, we watched this pattern unfold with every new technology. Boards approved budgets, people got trained, systems got deployed — and somewhere between the contract and the outcome, the thing that actually mattered got lost. The question: did this change how the business runs? Nobody could answer it.
We built Weaver to answer it.
THE FOUNDERS
Doug Duker & Peter Grant, Co-Founders.
Twenty-five years of watching the same movie play out with every wave of software.
We met at Siebel Systems twenty-five years ago, when it was the hottest enterprise software company on the planet. Every big company in America was writing seven-figure checks for CRM. And from where we sat — Peter in go-to-market, Doug running technical account management for strategic customers — we watched something that never left us: customers spending millions on software that never got switched on.
Nobody set out to waste the money. The technology was real. The intent was real. But somewhere between the contract and the outcome, the thing that mattered — did this actually change how the business runs? — kept getting lost. The industry even had a word for it: shelfware. We hated that word. Still do.
So when we moved to Salesforce, the lesson came with us. There, customer success wasn't a department or a slide. It was survival. If the customer didn't get value, they didn't renew, and if they didn't renew, there was no company. That discipline — prove the value or lose the right to keep going — got into our bones. It was non-negotiable then. It's non-negotiable now.
For twenty-five years we've kept ending up in the same rooms. Salesforce. Decision Engines. You.com. Different technologies, different decades, and one thing that never changed: people, process, technology. Every wave of software rediscovers that success takes all three, usually after spending a fortune on just the third one. We've watched it happen enough times to know it isn't bad luck. It's a pattern.
And now it's happening again — with AI. Bigger checks, faster cycles, same movie. Boards approving budgets at record levels, and most executives unable to answer two basic questions: are we getting a return, and are we falling behind? We saw the gap between what good looks like on a conference stage and what good actually is inside a P&L. Most companies have never seen real production AI up close. They've seen demos.
But here's the part that actually kept us up at night — and the real reason Weaver exists. It wasn't the wasted money. It was the fear. We kept meeting talented people who were quietly afraid of this technology. Afraid it would replace them, afraid to admit they didn't understand it, unsure how to fold it into their actual working day. And the tragedy is that these are the exact people who — with a little help — can use AI to do the best work of their careers. The productivity sitting inside that gap is extraordinary. Watching it go unclaimed because nobody would take the time to teach people felt wrong to us.
So we built Weaver. Production AI for the businesses that power America — while no human is left behind.
We haven't done this alone. We were lucky enough to work alongside two pioneers of this field, Professor Richard Socher and Bryan McCann — and lucky is the right word. They're still on this journey with us; You.com owns part of Weaver, and some of the finest minds in generative AI are a phone call away when we need to be told we're wrong.
As for the two of us — we're a strange pair, and it works. Peter has scaled companies from millions to billions more than once and can't help seeing the market in a spreadsheet. Doug has been shipping production systems since he built one at Discover that cut merchant onboarding from weeks to hours — thirty years before "production AI" was a phrase — and he is genuinely, wonderfully incapable of skipping a step in a process. One of us makes it grow. The other makes it work. After twenty-five years, we've stopped arguing about which matters more. It's both. It was always both.

WHY WE BUILT WEAVER
Make sure the return is real. Make sure the people are ready.
The first thing we did was open up what we'd learned. At You.com we sat on two years of live enterprise production data, three million users, a hundred thousand agents. We folded it into the The ROI Index, free to any company, so you can measure your Return on Intelligence in minutes instead of paying six figures to find out where you stand.
From there, the deep dive: a board-defensible strategy, an AI roadmap, and detailed ROI models that decide what gets built and what doesn't. If the math doesn't hold, we tell you and stop. That honesty is the whole point.
Then the build — a production system shipped on a fixed fee, embedded into the systems your business already runs. Used in production. Not in pilot.
And then the part most AI programs skip, and where we refuse to leave: your people. AI value only compounds when humans know what to do with it — not when they fear it. So enablement runs alongside every build: Centers of Excellence, office hours, role-specific training on your live workflows.
Your teams own the system when Weaver steps back. That's the point.
AI has changed our lives. We think it's the most important technology either of us will ever work on, and we don't say that lightly — we've been doing this a long time. What we want is simple to say and hard to do: make sure the return is real, and make sure the people are ready.
That's Weaver. That's why.
HOW WE MEASURE EVERYTHING
The Six Beams of Return on Intelligence.
Every Weaver engagement is organized around Return on Intelligence — measurable business value per dollar spent on AI. We measure success against six beams. Miss one and the program doesn't make it to production.
Beam 01
Value
Every initiative tied to a measurable business outcome. No vanity output.
Beam 02
Cost
Cost discipline from day one. Token spend is treated as a real line item, not an afterthought.
Beam 03
Trust
Deterministic, governed outputs. Not probabilistic guesses.
Beam 04
Performance
Production-grade accuracy, latency, and scale. Lab demos don't count.
Beam 05
Joined-Up Intelligence
AI integrated with the systems the business already runs. Not another island.
Beam 06
Human Enablement
AI compounds value only when people use it. No human left behind.
This is how we run our own business, and it's what we build into every system we deliver.
